How Well Is Your Commercial Engine Actually Operating?

The Maturity Model

Five Levels of Commercial Maturity

Each dimension is scored on a five-level scale. The levels describe how the work actually gets done — not how it looks in a slide deck.

1ReactiveWork happens in response to events. Success depends on individual effort and memory. Nothing is documented; little is measured.
2DevelopingSome structure exists, but it is inconsistently applied and depends on who is in the room. Metrics exist but do not drive decisions.
3DefinedThe approach is documented, agreed, and followed. Definitions are shared across teams. Management inspects the system, not just the number.
4PredictableThe system produces consistent outcomes. Forecasts hold. Leaders can see problems forming weeks before they land in the number.
5ScalableThe engine improves itself: data and AI sharpen decisions, new hires ramp into a working system, and growth no longer depends on heroes.

Most organizations are not uniformly immature or mature. They are strong in two dimensions, average in four, and leaking in two — and the leaks set the ceiling on the rest.
